Heat Pump vs. Gas Furnace: Which Is Right for You?
The furnace-or-heat-pump decision comes down to three numbers: your electricity rate, your gas rate, and how cold your winters actually get. Everything else in the sales pitch is decoration. I’ve specified both systems for hundreds of homes, and the right answer flips from one street to the next based on those numbers alone.
How they work
A gas furnace burns natural gas or propane and blows the resulting hot air through your ducts. Simple, powerful, and the air coming out of the vents is genuinely hot, 120°F or more, which is why furnace owners describe the heat as cozy.
A heat pump doesn’t make heat. It moves it, pulling warmth out of the outside air even at temperatures well below freezing and delivering it inside. Run it backward in July and it’s your air conditioner. One machine, both jobs, and that doubling is where the economics start to tilt.

That efficiency row deserves a second look. The best furnace on the market converts 98% of its fuel to heat. A mid-grade heat pump delivers 300%, three units of heat per unit of electricity, because moving heat is cheaper than making it. Cost analysis
Upfront, the furnace usually wins. A replacement furnace runs $3,000 to $6,000 installed. Heat pumps run $4,000 to $8,000 and beyond, though that price replaces both your heating and your AC, so compare it against the pair.
The tax code then rewrites both price tags. A qualifying heat pump earns a $2,000 federal credit under Section 25C. A high-efficiency furnace earns $600. Mild and moderate climates: heat pump, and it isn’t close. The system loafs along at high efficiency and covers your cooling too.
Cold climates used to be furnace territory, and the reputation lingers a decade out of date. Modern cold-climate heat pumps hold useful output at -15°F. The verdict
Buy the heat pump if you need cooling anyway, your electricity isn’t unusually expensive, or your winters are anything short of severe.
